The Real Reason Your Shot Tastes Sour

Sour espresso is almost always a symptom of underextraction, and understanding why requires a quick look at what actually happens during extraction. Coffee contains hundreds of soluble compounds, and they don't all dissolve at the same rate or the same temperature. Acids extract early and fast. Sweetness and body come from sugars and melanoidins that take longer to dissolve. Bitterness arrives last, from compounds like caffeine and chlorogenic acid degradation products. When you pull a shot that stops too soon, you capture a disproportionate share of those early-extracting acids without the balancing sweetness that would make the cup taste complex rather than sharp.

The specific acids responsible are primarily citric, malic, and acetic acid. Citric and malic are naturally present in the green coffee and survive roasting to varying degrees depending on roast level. Acetic acid, the same compound that makes vinegar taste the way it does, forms when extraction is incomplete and fermentation-derived precursors don't fully break down during the shot. A shot with a bright citric note can be pleasantly tart and well-extracted. A shot dominated by acetic sharpness is telling you something went wrong in the extraction window.

So before you start adjusting grind settings at random, it helps to confirm that sourness is actually what you're tasting. Sourness sits at the sides and tip of the tongue, has an almost salivating quality, and lacks sweetness in the finish. True bitterness is different: it lingers at the back of the throat and tends to be dry. Many people confuse the two, and the fixes go in opposite directions. Over-adjust for sourness when you're actually dealing with bitterness, and you'll make the problem worse.

Diagnosing Where the Underextraction Is Coming From

Underextraction has several possible causes, and treating them as interchangeable will waste your time. The most common culprits are grind size, brew temperature, dose-to-yield ratio, and channeling. Each produces underextraction through a different mechanism, which means each has a specific fix.

Grind size is usually the first variable to examine. A grind that is too coarse reduces the total surface area exposed to water and increases the flow rate through the puck, cutting contact time short. If your shot is running fast, say under 20 seconds for a standard 1:2 ratio from first drop to end of pour, a coarser grind is the likely cause. Move your grinder finer in small increments, roughly half a step at a time on most stepless grinders, and pull again before adjusting further.

Brew temperature has a direct effect on extraction yield because hotter water is a more efficient solvent for the compounds in coffee. The Specialty Coffee Association's standard brew temperature range is 90 to 96 degrees Celsius (195 to 205 degrees Fahrenheit), but espresso often benefits from working in the 92 to 95 Celsius (198 to 203 Fahrenheit) range for medium roasts. Lighter roasts, which are denser and more acidic to begin with, frequently need the higher end of that range. If you're pulling a light roast at 92 Celsius and the shot is sour, bump to 93.5 or 94 Celsius before touching the grinder. On machines with E61 group heads or boiler-based temperature control, remember that your set temperature and your actual brew temperature can differ by 2 to 4 degrees Celsius depending on flush volume and idle time.

Dose and yield ratio also matters more than people give it credit for. If you're pulling a very short yield, say a 1:1.5 ratio of dry dose to liquid espresso, you may be stopping the shot before the water has had adequate time to dissolve the sweeter, later-extracting compounds. Pulling to a more standard 1:2 or even 1:2.5 ratio can add sweetness and reduce perceived sourness without any other changes. Weigh your output, not just your dose. Eyeballing shot volume is not reliable because crema volume varies significantly with freshness, roast level, and water chemistry.

Channeling is the trickier one. When water finds a preferential path through the puck, whether due to an uneven tamp, a poorly distributed bed, or a cracked puck, part of the coffee gets massively overextracted while the rest barely gets touched. The resulting cup can taste both sour and bitter in an incoherent way, nothing like the clean brightness of a well-extracted shot with good acidity. If your shots taste inconsistent from pull to pull despite no changes in recipe, channeling is worth investigating. Use a distribution tool, work on your tamp technique to ensure level pressure, and check that your basket is appropriately filled for its rated capacity. Underfilling a 20-gram basket with 14 grams of coffee is a reliable way to create puck instability.

A Systematic Approach to Dialing In

Rather than adjusting multiple variables at once, change one thing per shot and keep notes. This sounds obvious but it's the step most people skip when they're frustrated and pulling shot after shot hoping something will stick. When you change grind size and temperature simultaneously, you can't know which one moved the needle.

  • Start with grind size if your shot time is clearly out of range. Target 25 to 30 seconds for a standard 18-gram dose pulling to 36 grams output on most medium roasts.
  • If shot time is in range but the cup still reads sour, adjust brew temperature upward in 0.5 to 1 degree Celsius increments before making further grind changes.
  • If both time and temperature seem correct, extend your yield slightly, pull to 38 or 40 grams rather than 36, and taste the difference.
  • If shots are inconsistent despite a stable recipe, focus on technique: distribution, tamp evenness, and basket capacity matching.

One thing worth noting is that some coffees are supposed to taste bright and acidic. A well-extracted natural Ethiopian or a light-roasted Kenyan will have prominent fruit acidity even when extracted correctly. The goal isn't to eliminate sourness entirely; it's to achieve a cup where the acidity is balanced by sweetness and body rather than dominating an empty, thin finish. If you've dialed in every variable and the coffee still strikes you as uncomfortably sour, the coffee itself may simply be expressing what it is.

Water Chemistry and Its Role

This doesn't come up enough in casual troubleshooting guides, but your water composition affects extraction in meaningful ways. Water with very low total dissolved solids, below roughly 50 ppm, tends to produce flat, sometimes harsh espresso because there aren't enough minerals present to facilitate proper extraction and bind with flavor compounds. On the other end, very hard water above 200 ppm interferes with extraction differently and contributes to scale buildup over time. For espresso, a total dissolved solids range of 75 to 150 ppm with moderate bicarbonate hardness is generally considered a good target. If you're on very soft or very hard municipal water and you've ruled out every other cause of sourness, filtered or mineral-adjusted water is worth trying.

Putting It Together

Sour espresso is a fixable problem the large majority of the time, and the fix is almost always found by working through extraction variables methodically rather than randomly. Grind finer, brew hotter, pull a longer yield, or clean up your technique. Start with the most likely cause based on what your shot is actually doing, not just what it tastes like.
